Great project ! I like the way you focus on what has the most impact, and suggest multiple solutions for many kinds of situation.

I think the strategy is not the best, because you don't consider the "energy trilemma" at all.
You suggest the technological solutions first, without tackling the behaviour change. Other teams offer passive, smart and low-cost solutions BEFORE the switch of appliances and EV.
More over, commuteworking might have a rebound effect. I guess you are french so I found a source of ADEME for you

The best project in my opinion. I like the fact that you make the easy changes in the first year. Indeed behavioral changes are more effective but take a long time to be "implemented". Therefore I find realistic that sobriety behaviors are implemented in your scenarios step by step, and on a long period of time. Congrats and good luck !

What do you do with all these appliances you throw away? .. so many rubbish to be destroyed How much energy to destroy and pollution created ? No recycling ? no upgrading possible ? you are not the only project which starts by throwing away .. How to avoid ?
